For years, “Product-Led Growth” (PLG) was the answer to everything.
Don’t build a sales team. Just track user actions, optimize onboarding, and let the product convert.

Theoretically, it was efficient. Scalable. Data-driven. In practice? It broke your analytics team.

The PLG Promise vs. Reality

PLG sold itself as self-service growth fueled by user telemetry. But what it delivered was bloated tracking plans, unusable event logs, and analysts drowning in noise.

Here’s what most PLG startups ended up with:

  • 400+ Mixpanel or Amplitude events -half of which aren’t defined anywhere
  • Event naming conventions that include camelCase, snake_case, and mystery_case
  • Onboarding funnels that show 63% drop-off -but nobody knows why

1. Track Less, Define More

Cut your events by 60%. Keep only what’s tied to strategic product decisions.
Every event should come with:

  • a written definition
  • example use cases
  • expected frequency
  • owners

2. Own Instrumentation Like You Own Code

Tracking belongs in product specs.
It should be reviewed like any other technical implementation -not shipped as an afterthought.

3. Route PLG Analysis Through Analysts

Don’t push funnels to GTM or product teams until the logic’s been validated.
And if someone says “we just need a quick dashboard,” assume they’re missing key edge cases.

4. Invest in Metrics Layer First, BI Second

Don’t build 12 dashboards if your signup event still triggers twice per user.
Build a stable semantic layer -even if it’s manual at first -and don’t trust anything until you do.

5. Separate Metrics from Events

One event might support five different metrics. Don’t collapse them.
Create clear metric definitions (e.g., “Activated User,” “Engaged Weekly User”) and tie them to business logic -not event names.

What Comes After PLG Hype?

The companies doing this well in 2025 are treating product analytics as a core operating system, not a sidecar.

They’re combining:

  • Simple, durable metrics
  • Cohort-based experimentation
  • Tight integration between product, data, and finance
  • Explicit ownership over growth stages (activation, conversion, expansion)

Instead of throwing events at a dashboard and hoping something sticks, they’re running closed-loop analysis -tied to user outcomes and revenue. PLG isn’t about measuring everything. It’s about measuring the right things and letting the product actually lead.

PLG didn’t fail because of the model. It failed because most teams tracked everything and learned nothing.

In 2025, success isn’t defined by how many events you log. It’s defined by how well you understand what users do -and what you do about it.
